Cloud computing fundamentally changed how infrastructure works. Teams can provision servers in minutes, scale instantly, and deploy globally without managing hardware. 

Public cloud platforms like AWS, Azure, and Google Cloud have pushed this even further. Core infrastructure components like databases, storage, and networking are available instantly, without teams needing to set them up or maintain them.

However, relying too heavily on one cloud provider comes with a tradeoff. As teams get more accustomed to the platform, their systems become increasingly tied to it. Things get easier to operate, but more difficult, costly, or disruptive to move.

This phenomenon, known as vendor lock-in, leaves teams feeling “trapped” with inflexible infrastructure and little recourse. 

It builds up slowly, as small decisions add up. By the time you feel the need to make a change — whether because of cost, performance, or new requirements — moving isn’t easy anymore.

In this post, we’ll look at how cloud platforms create lock-in, how teams deepen that dependency over time, and what they can do to take back flexibility.

How cloud platforms design for vendor lock-in

Global public cloud spending was projected to reach over $723 billion in 2025. Today, 96% of organizations use cloud services in some form, making cloud the default foundation for modern infrastructure.

At the same time, the market is highly consolidated. AWS, Microsoft Azure, and Google Cloud together control roughly two-thirds of global cloud infrastructure spending, and they compete aggressively not just to attract customers, but to keep them.

The stiff competition can be seen in the incentives common across all three platforms: 

  • Startup credit programs that make it economical for new companies to build entirely within a single provider’s ecosystem from the beginning.

  • Pricing models that favor staying put, where bringing data into the cloud is free, but moving it out racks up egress fees.

  • Broad service catalogs that allow teams to run databases, storage, networking, and compute all within one environment, reducing the need to rely on external infrastructure.

Their strategy is simple: get new customers signed onto the platform, then make it easy to stay and difficult to leave. 

How smart teams lock themselves in

AWS, Azure, and Google Cloud design their platforms to encourage long-term dependence, but teams often reinforce it through practical decisions. 

Instead of provisioning infrastructure and running core services manually, they opt for managed services provided and operated by the platform itself. 

On AWS, that often looks like:

  • Instead of running PostgreSQL, the team uses RDS

  • Instead of deploying applications to servers, they use Lambda

  • Instead of managing storage, they use S3

These choices make systems easier to operate. Infrastructure can become more reliable, deployments become faster, and the team can focus on product instead of maintenance.

But each decision ties the system more closely to the platform. Deployment pipelines assume AWS services exist. Data accumulates in platform-specific storage. Internal tools integrate with provider APIs. Engineers build expertise around that ecosystem.

Even self-managed instances lose portability as teams rely on provider-specific networking, IAM, and automation. Over time, the cloud platform stops being just where the system runs. It becomes part of how the system works.

When cloud vendor lock-in becomes a problem 

While fully leveraging a chosen cloud platform can be a reasonable decision, deep dependence on a single provider can limit flexibility over the long term. This usually becomes clear as the system grows.

Infrastructure costs that were once small become significant

As traffic grows, cloud bills rise with it. Egress charges increase as more data is delivered to users. Over time, the usage-based pricing model that made sense early on becomes less efficient. Services that run continuously are still billed at on-demand rates, turning what was flexible infrastructure into an expensive long-term commitment.

Unpredictable performance starts to hurt. 

Cloud instances run on shared hardware alongside other customers, meaning CPU, disk, and network resources are divided up between tenants. This can lead to unpredictable latency, throughput drops, or slowdowns that are difficult to diagnose and fix. Teams often have limited ability to tune or isolate their workloads to resolve the issue.

Often by the point these performance inconsistencies start to matter, changing direction is so difficult and time-consuming that migration doesn’t feel practical, leaving teams effectively stuck. 

Three paths forward

Once teams come to realize they’re overly dependent on a single cloud provider, they have a decision to make. There isn’t one right answer. The best path depends on their goals, their scale, and how much control they want over their infrastructure.

Most teams follow one of three approaches:

Fully commit to the cloud 

Some teams accept the tradeoff and continue building within a single provider’s ecosystem. Managed services, tight integrations, and operational simplicity allow them to move quickly. Over time, the effort required to migrate becomes too high, and they decide the operational cost of leaving outweighs the benefits.

As a result, they give up leverage and flexibility. Pricing, performance, and platform limitations are largely dictated by the provider, and the team has limited ability to change course.

Adopt a multi-cloud strategy

Other teams choose to spread their workloads across more than one cloud provider. This reduces reliance on any single platform, allowing the team to run workloads where performance or cost is most favorable.

While deploying across multiple cloud ecosystems can help distribute the risk of lock-in, that flexibility comes at the cost of increased complexity. Each provider has its own APIs, services, and operational model. Supporting multiple cloud platforms demands more architectural discipline, broader skill sets, and ongoing operational coordination. 

Adopt a hybrid infrastructure model

As cloud bills grow and workloads mature, many teams begin to reassess the assumption that everything should run in public cloud. 

Increasingly, teams are moving toward a hybrid approach that combines public cloud and dedicated infrastructure. Rather than running everything in the cloud by default, they place each workload where it makes the most sense.

In a hybrid model, steady, predictable workloads are typically run on dedicated or bare metal servers, where performance is consistent and costs are easier to forecast. At the same time, burst-driven or highly variable workloads remain in the cloud, where autoscaling and on-demand capacity still provide clear advantages.

This model allows teams to retain the flexibility of the cloud while regaining control over systems that run continuously. Instead of an all-or-nothing migration, they gradually repatriate workloads where dedicated infrastructure offers measurable benefits (whether in cost, performance, or operational clarity).

Final takeaway

Feeling burdened by cloud lock-in is often a natural outcome of growth. As systems mature, they become shaped by the services, tooling, and assumptions of the environment they run in.

This isn’t inherently a mistake. Managed services and other conveniences offered by cloud platforms solve real problems and allow teams to move faster. 

But over time, what starts as a convenient foundation gradually can gradually become something the system depends on. And when challenges arise, teams are left wishing they had designed more flexibility into their system from the beginning.

Lock-in awareness is the key. Teams that understand how lock-in forms can make more deliberate choices, preserve their options, and avoid being forced into impossible decisions later.
